The idea of a "Digital Crew", AI systems that operate as part of your team, not just tools your team uses, sounds futuristic. But organizations are already building toward it. The question isn't whether this will happen, but how to get there without wasting years and millions on failed experiments.
The Three Levels
We use a simple maturity model to help organizations understand where they are and where they're going.
Level 1: AI Companions. AI assists your people. Copilots, chatbots, search tools, content generators. This is where most organizations are today. The AI helps, but humans do all the decision-making and execution.
Level 2: AI Agents. AI executes tasks autonomously, with guardrails. Multi-step workflow automation, autonomous task completion with human-in-the-loop checkpoints, decision support that goes beyond suggestions into action. This is where the industry is heading in 2026.
Level 3: Digital Crew. AI operates as part of your team at scale. Agent orchestration across business functions, AI workforce management, governance operating at production scale. This is the target state, and very few organizations are there yet.
How to Move Up
The mistake most organizations make is trying to jump straight to Level 3. They buy an agentic AI platform, try to automate complex workflows, and fail because they haven't built the foundation.
The right approach is sequential:

Get Level 1 right first. Deploy AI companions that your people actually use. Build the data infrastructure, the governance framework, and the organizational muscle.

Move to Level 2 deliberately. Pick a specific workflow, build agents with proper guardrails and human-in-the-loop design, and prove the value before scaling.

Scale to Level 3 when the foundation is solid. Multi-agent orchestration, autonomous operations, and AI workforce management only work when you have the governance, data, and organizational readiness to support them.
This isn't exciting. It doesn't make for a good keynote. But it's how you build a Digital Crew that actually works.
