There's a stat that gets thrown around in every AI strategy deck: roughly 90% of AI pilots never make it to production. Having built and deployed enterprise AI platforms from scratch, I can tell you the stat isn't surprising. What's surprising is how few people talk honestly about why.
It's Not the Technology
The models work. GPT-4, Claude, Gemini. They're genuinely impressive. The RAG patterns are well-documented. The frameworks exist. If the technology were the bottleneck, we'd see way more production AI systems. We don't.
The real blockers are:
Data isn't ready. Most enterprises have data scattered across dozens of systems, in inconsistent formats, with unclear ownership. Before you can build an AI system, you need to build the data pipeline that feeds it. Most AI consultants skip this part because it's unglamorous.
The org isn't ready. Who owns the AI system after the consultants leave? Who maintains the prompts? Who monitors for drift? If these questions don't have clear answers, the pilot will die the moment the engagement ends.
Governance is an afterthought. In regulated industries, you can't deploy AI without compliance review, bias testing, and audit trails. Bolting governance onto an AI system after it's built is ten times harder than building it in from the start.
What Actually Works
The organizations that get AI to production share a few common traits. They start with a business problem, not a technology. They invest in data infrastructure before they invest in models. They build governance into the architecture, not as a separate workstream. And they make sure their own team can run the system after the consultants go home.
